Fractional CMO: questions and answers

Fractional CMO for SaaS: your questions answered.

A fractional CMO is a senior marketing leader who works with your SaaS company part time, on a monthly retainer. You get strategy, priorities and team leadership from someone who has built marketing before, without a full-time executive hire. Below are the questions SaaS founders ask me most.

01

Understanding fractional CMOs.

What is a fractional CMO?

A fractional CMO is a senior marketing leader who works with your company part time, usually on a monthly retainer. They do what a full-time Chief Marketing Officer does: set the marketing strategy, decide the priorities and budget, and lead the people doing the work. The difference is the number of hours. You get the experience of someone who has built marketing before, for the time your company actually needs, without the salary and hiring risk of a full‑time executive.

What is the difference between a fractional CMO and a full‑time CMO?

The role is the same, the commitment is not. A full-time CMO is a permanent executive hire with a full salary, benefits and a long recruiting process. A fractional CMO leads your marketing for a set number of hours per month and can start within weeks. For most SaaS companies before a large marketing team, a fractional CMO gives the same strategic leadership at a fraction of the cost. When your marketing team grows big enough to need a leader every day, that is usually the moment to hire full time.

What is the difference between a fractional CMO and a marketing agency?

An agency executes. A fractional CMO decides what is worth executing. Agencies run campaigns, ads or content for you, usually within one channel. A fractional CMO owns the overall strategy, sets the priorities, chooses where the budget goes and makes sure agencies and freelancers work toward the same goal. Many companies have both: the fractional CMO leads, the agency delivers.

What is the difference between a fractional CMO and a marketing consultant?

A consultant usually gives advice and hands you a plan. A fractional CMO stays on and owns the result. As your fractional CMO, I don’t just write the strategy, I lead it: I set priorities with your team, make budget decisions, guide the people doing the work and review what is working every month. You get accountability, not just recommendations.

Is a fractional CMO worth it for a SaaS startup?

It is worth it when marketing has become important for growth but nobody owns it. That is often the case after your first customers, when the founder still does marketing next to everything else. A fractional CMO brings focus and experience early, so you avoid spending months and budget on tactics that don’t bring in customers. If you are still searching for product-market fit, it is usually too early.

02

When your SaaS needs one.

When does a SaaS company need a fractional CMO?

A SaaS company needs a fractional CMO when marketing is too important to run on gut feeling, but the company isn’t ready for a full-time marketing executive. That moment usually comes after your first customers and before a big marketing team. Typical signs: lots of marketing activity but no clear results, budget going out without a plan, a busy team with shifting priorities, or a founder doing marketing at night.

What are the signs that my marketing needs a leader?

The clearest signs are: you post, run campaigns and test tools, but nobody can say which of them brings in customers; money goes to ads, agencies and freelancers without one strategy tying it together; your team works hard but priorities keep changing; and growth has stalled after your first customers. If two or more sound familiar, your marketing is missing an owner, not more tactics.

Is it too early to hire a fractional CMO?

It can be. If you haven’t found product-market fit yet and you are still figuring out who your customer is, focus on that first. If you only need one channel executed, like ads, a specialist is often a better and cheaper choice. A fractional CMO adds the most value once you know who you sell to and need a plan to reach more of them.

Do we need a fractional CMO if we already have a marketing team?

Often, yes. Many marketing teams are busy but lack senior direction: nobody sets the strategy, decides what to stop or connects marketing to revenue. A fractional CMO leads and coaches your existing team, so the work they already do starts adding up. If you already have a strong marketing leader in-house, you probably don’t need one.

03

How working together works.

What does a fractional CMO do in the first 90 days?

The first weeks are about understanding your company, customers, current marketing and numbers. From there I set the strategy and priorities: who you target, what makes you the obvious choice, what to do first and what to stop. Then the work shifts to leading it: guiding your team or agencies, making budget decisions and reviewing results. From week one, you have a marketing leader who owns the plan.

How many hours a month does a fractional CMO work?

I work on a monthly retainer starting at 10 hours per month. That is enough for strategy, priorities and team guidance at an early stage. Growing companies with a team or agencies to lead usually need more. We decide the right amount together on a free call, based on your goals, your team and how much hands-on work you need.

How much does a fractional CMO cost?

It depends on the hours and the scope, so my pricing is on request. After a free call you get a clear proposal with the scope, the hours and the investment. In general, a fractional CMO costs a fraction of a full-time executive, because you only pay for the time your company actually needs.

Can a fractional CMO also do the hands‑on work?

Some can, and I do on request. My role is strategy and leadership, but when you need execution too, I can build funnels, websites and email marketing and set up ads from the same plan I made. No briefing, no handover and no time lost between strategy and execution.

Can a fractional CMO work remotely?

Yes. I work fully online with SaaS companies around the world, from Spain, in English, Dutch and Spanish. Strategy, team guidance and reporting all work well remotely, with regular calls and clear shared priorities.

What size SaaS companies do you work with?

Any size. From young SaaS companies that need their first marketing foundation, to growing teams that need direction and leadership. What matters more than size is that you know who your customer is and want marketing to become a reliable source of growth.

About working with Stephanie.

What experience do you have as a CMO?

I have worked in marketing since 2015, from campaigns for brands like eBay, Live Nation and Novagraaf to leading marketing as CMO of a SaaS company. There I started with no marketing in place and built the brand, the communication style, the content and the traffic, first on my own and later leading a team of five. I studied marketing at the University of Applied Sciences in Amsterdam.

What results have you achieved?

As CMO of a SaaS company, sales improved in the first month by fixing the client process and the marketing around it, and monthly revenue grew eightfold within six months. Outside SaaS, the course creators I work with have made over $4M in revenue, and several went from scratch to over $300K a year. Results always depend on your product, market and starting point, and I will tell you honestly what I think is realistic.
